The 3C Framework

Cash flow. Culture. Customer.

Three pillars behind every engagement. A business at this size rarely has a problem in only one of them, which is why we diagnose all three before recommending anything.

Cash Flow Mastery

Predictable, sustainable profit

Knowing what makes money and what doesn't, months before the bank account tells you.

  • Job costing and true overhead allocation
  • Cash flow forecasting and working capital planning
  • Receivables, payables and collection discipline
  • Margin analysis by job, product or customer
  • Numbers that arrive in time to act on
Culture Intelligence

A team that runs without you

Building people who can decide, so the business stops routing every question through the owner.

  • Leadership assessment and development
  • Organizational structure and clear accountability
  • Employee surveys and honest internal feedback
  • Hiring, onboarding and performance systems
  • Repeatable processes that survive turnover
Customer Obsession

Turn clients into referrals

Understanding who you serve best, what they are worth, and how to get more of them.

  • Market analysis and competitive positioning
  • Pricing and offer structure
  • Customer concentration and risk
  • Sales process and pipeline discipline
  • Retention and referral systems
Engagements for Every Stage of Growth

Whether you need direction or a full rebuild.

Every engagement runs on the 3C Framework. Which level fits depends on the size of the company and how much of it needs to change — we work that out on the call.

CORE
Best for $4M–$8M revenue

For owners who need clear financial visibility and a defined direction before restructuring anything.

  • One strategic meeting per month
  • Financial review and interpretation of your results
  • A defined deliverable from every session
  • Access to our business tools and templates

Most Popular
GROWTH
Best for $6M–$12M revenue

For companies developing a leadership team capable of operating without the owner in every decision.

  • Everything in CORE, plus:
  • Two strategic meetings per month
  • Consultant access between meetings. Direct availability for time-sensitive decisions rather than waiting for the next scheduled session
  • Your financial dashboard. A live view of the numbers that decide the business — margin, cash position, receivables and the KPIs for your industry — updated each quarter and reviewed with you
  • Organizational assessment. We interview your team one-on-one and map how decisions actually get made — reporting on alignment, accountability gaps and where work stalls. Findings are delivered without attribution, which is why they are candid
  • Priority issue support. Scope adjusts to the business need each quarter rather than following a fixed program
  • Expanded deliverables and extended tool set

PREMIUM
Best for $10M–$15M+ revenue

For owners restructuring how the entire company operates, with senior specialist support behind the engagement.

  • Everything in GROWTH, plus:
  • Weekly meetings and priority support
  • Dashboard updated monthly and reviewed with your leadership team, not just the owner
  • CFO-level oversight. A former Fortune 500 CFO reviews your forecast, capital structure and major financial decisions before they are committed
  • Professional network access. Introductions to vetted accountants, attorneys and lenders from relationships built over 25 years
  • Annual leadership retreat. A facilitated off-site with your leadership team, allowing you to participate in the session rather than lead it
  • Documented operating procedures. The processes your business runs on, written down, so performance no longer depends on who is in the room
  • Hiring and compensation support. Role definition, market pay benchmarking and structured interview process for key positions
  • Bank and buyer-ready reporting. Financials packaged to the standard a lender or an acquirer expects

The bench behind the engagement

The financial oversight in PREMIUM is not junior work.

It is delivered by a former corporate CFO and Managing Director with more than twenty years in multinational finance, investment banking and private equity.

What that means in practice

Someone who has managed operating budgets above one billion dollars, led FP&A, treasury, M&A and risk functions inside Fortune 500 manufacturers, and sat across the table from boards on capital allocation and acquisitions.

The value to a company your size is not the size of those numbers. It is that decisions you are facing for the first time — a major capital purchase, a line of credit, an acquisition, a restructuring — have been made hundreds of times before by the person reviewing them with you.

What gets reviewed

  • Your forecast, before you commit to it
  • Capital allocation — where the next dollar should go
  • Debt structure, lending terms and covenant risk
  • Acquisition and exit readiness
  • Financial reporting a bank or a buyer will accept
  • The financial case behind any major operational change

What owners are saying

Real entrepreneurs. Real companies. Real results.

★★★★★
The job costing model was a game-changer from day one. We finally understood our real costs and expenses in detail, some we didn't even know we had, and learned how to price our estimates so we never lose money.

They're finance experts who actually know roofing. We never have to explain our business. They already understand the industry inside and out.
Alexander Mercado & Karen HerreraBusiness owners, Golden Roofing

ACS gave us a thorough financial diagnosis. And not just financial, but a complete scan of the whole company, including culture and processes. We feel confident in their professionalism.
Samuel & Sandra MejíaBusiness owners, Multisales

I always knew I'd need ACS one day, and it's gone great. I attended several of Albert's workshops through GAF because I trust them and their speakers. Their communication is excellent.

The Transformation

From guessing at the numbers to running on them.

Without the 3C Framework

  • "We're making money but I never seem to have cash."
  • "I don't know which jobs actually make a profit."
  • "Nothing gets decided unless I'm in the room."
  • "We grew, and it got harder instead of easier."
  • "I can't take a week off without something breaking."
  • "My numbers arrive too late to do anything about them."

With the 3C Framework

  • Cash forecast far enough ahead to act, not react
  • Real cost and margin visible on every job
  • A leadership team that decides without you
  • Growth that makes the business easier, not heavier
  • Time away without anything falling over
  • Numbers in your hands while you can still change the outcome

Three minutes that show you where the money is going.

Twelve questions across cash flow, culture and customer. You get a score for each pillar, and we follow up within two business days with what your lowest score usually means for a company your size.

We don't share your information, and we don't add you to anything you didn't ask for.

Common questions

Everything you need to know before you decide

What does it cost?

It depends on the size of your company and how much of it we are working on. We quote after a conversation, not before, because a $4M company and a $14M company do not need the same engagement. The scorecard, the downloads and the first call are free.

How long does an engagement run?

Typically eight months. Diagnosing what is wrong takes weeks, but changing how a company handles its cash, its people and its processes takes two to three quarters before it holds on its own. Shorter fixes tend to come undone once the consultant leaves.

I already have a bookkeeper and a CPA. Isn't this their job?

They record and file what already happened. Neither is looking at whether your pricing works, whether your team can run without you, or which customers are worth keeping. Most of our clients keep their accountant and work with us on the decisions their numbers should be driving.

My company is smaller than $4M. Can you still help?

Yes, through a shorter scoped project or our program built for businesses under that size. Take the scorecard and we will point you to the right option.

Do I have to commit to anything to download these?

No. Take the scorecard, download whatever is useful, and use it. If you want help applying it, we are here.

Do you work in Spanish?

Yes. Meetings, documents and workshops are all available in English or Spanish.

What happens after I fill in the form?

[Confirm the actual process — same-day email with the score, then a call within two business days?]
